Fulfillment Leaders Brace for Peak Season Surge

Kase, a provider of direct-to-consumer, retail and omnichannel order fulfillment services, tapped independent research agency TrendCandy to poll 328 retail and e-commerce fulfillment executives to better understand how businesses are balancing confidence, complexity and cost pressures as the industry heads into peak season 2026.

In retail fulfillment, the peak season is the busiest time of the year for order processing, warehousing and shipping. It begins in early October and runs through December, and is driven by the end-of-year holidays, Black Friday and Cyber Monday. There is also a "post-peak season" that extends through the first few weeks of January, where gift returns fuel activity.

For context, the report's authors said peak season 2026 is arriving under extraordinary pressure. "Demand is rising, costs are climbing and the operational complexity facing retail and e-commerce leaders has never been greater," the report's authors said. "Yet confidence remains—at least on the surface."

Sixty-one percent of retail logistics leaders polled said they are "very confident" in their organization's ability to meet peak season 2026 demand, even as 93 percent of respondents said they expect demand to rise over last year.

"High confidence and high complexity aren't contradictory, but they do create risk," the report's authors said. "Organizations that don't actively reduce complexity often struggle when volume spikes."

Their suggestion? "Audit the gap between your confidence level and your actual network readiness. Look for these most common operational gaps."

The report has a "gap audit checklist," which the operational gaps leaders need to focus on removing prior to peak season. This includes inventory accuracy, reporting and KPI visibility, carrier performance, order status, labor capacity, fulfillment bottlenecks, returns volume and demand shifts. The report's authors said e-commerce and fulfillment leaders need to align technology investments "with top-ranked operational gaps."

Just because the gaps are closed and everything is buttoned up, there are no guarantees everything will go smoothly once the peak season arrives. The survey showed that 79 percent of respondents said it is "likely or very likely" they will be forced into reactive decisions "once peak volume spikes despite 96 percent having started planning earlier this year."

The report's authors suggested building 48-hour "disruption response protocols." And planning cycles should include scenario modeling for carrier failures, demand surges and inventory shortages.

The report noted that the risk profiles for peak season are broad and compounding this year. "Ambiguity looms large, with 76 percent of respondents saying that macroeconomic uncertainty significantly influences peak season outlook," the report's authors said, adding that leaders "who map their exposure early and build mitigation strategies for each category will be far better positioned to absorb shocks without sacrificing service."

The survey also found that 85 of those polled said they are increasing inventory levels ahead of peak, "yet 51 percent cite inventory stockouts as the number one customer experience risk, suggesting buffers alone aren't the answer." And 29 percent of respondents said insufficient total stock is their biggest inventory concern. Twenty-two percent cited forecast accuracy and supplier delays as equally pressing.

The report said leaders need to pair inventory increases with demand forecasting upgrades. "Smarter inventory placement, not just more stock, is the primary margin defense lever, cited by 59 percent of leaders," the report's authors said.
